The Situation

Client targets geographic expansion amid industry disruption

The Client, a leading pool chemical company, sought to expand its footprint beyond its stronghold in California and parts of the Southwest. Following a recent entry into Texas, the client was eyeing additional growth across the Sun Belt, Midwest, and Southeast. To inform its expansion strategy and better understand competitor positioning, supply chain dynamics, and regional product usage, The Client engaged Azurite for two separate market studies.

In parallel, the company also wanted to explore the long-term effects of a 2020 chlorine plant fire that triggered industry-wide shortages and price spikes—events that may have altered buyer behavior and distributor influence.

Azurite Consulting was retained to deliver corporate strategy research focused on geographic expansion, supply chain behavior, and brand perception.

    • Study I: 181 respondents across Distributors, Retailers, and Pool Pros in five key territories.
    • Study II: 464 respondents spanning client's current regions, the broader Sun Belt, and emerging target geographies like the Southeast, Midwest, and Pacific Northwest.
  • Go-to-Market Insight Across Supply Chain: Provide a full-spectrum view of how packaging, pricing, and brand perception influence buying behavior — and what GTM levers are most effective.
  • Qual-Quant Synthesis: Survey results were enriched through qualitative interviews, then synthesized into two executive-level presentations for the CEO and head of product.
  • Rapid Insight Delivery: Each project ran for approximately 4 weeks with final deliverables within 1 month of fielding completion.

Identified Geographic Expansion Opportunities

Geographic segmentation revealed where the client was best positioned for growth, identifying the Southeast as the most promising region, and showing distinct chemical usage patterns, such as liquid chlorine in CA and powdered alternatives prevailing in TX.

Exposed GTM Channel Power and Pricing Levers

The research confirmed that distributors — not Pool Pros or end consumers — wield the most influence over product selection in the final mile, reinforcing the importance of relationship-building upstream to drive downstream adoption.

Uncovered Brand and Packaging Gaps

Findings exposed competitor advantages in brand visibility and rep engagement, leading to internal discussions about improving packaging consistency and reevaluating client's brand rep strategy to stay competitive at the point of sale and service.
